Dear Sri Narayanan and Sri Balaji, Typically, our acharyas recommend doing as many ashtaksharas as gayatris. Analysis of the shastra also indicates that for the morning sandhya, the ashtakshara japa should be done before upasthana and immediately after gayatri japa if the sun has not risen. The morning upasthana mantra should only be recited after sunrise. If, however, gayatri japa is completed after sunrise, the upasthana mantra should first be said and then ashtakshara japa should be done. Some acharyas have a different view on this issue but the above is most consistent with the shastras in my opinion.
